What to prepare before modernizing an internal system

Talk with a CTO

Internal systems modernization is a business change as much as a technology change. Start by mapping the workflows, decisions and handoffs that the system supports. Identify the people who depend on it and where delays, manual entry or inconsistent information create measurable costs.

Data ownership is a common source of migration risk. Establish which system is authoritative for each critical record, how duplicates and exceptions are handled, and who approves retention or deletion. Test migration using representative data before planning a full cutover.

Prefer staged changes with explicit acceptance criteria. Where possible, let the old and new paths coexist long enough to reconcile results. Plan rollback, training, support coverage and communication as part of each stage rather than as launch-week tasks.

A readiness score cannot validate a program by itself. Use it to identify unanswered questions, assign owners and gather evidence before selecting a vendor, choosing a platform or authorizing a large implementation.
